The challenge

Five independent cafes in Canggu — each with its own vibe, menu, and loyal following — were competing for the same pool of digital nomads and tourists. When one cafe was fully booked, the customer simply walked to a competitor outside the network.

None of the cafes had the budget or technical ability to build a shared booking system. Previous attempts at cross-promotion were manual and inconsistent.

Each cafe managed reservations differently: one used Google Sheets, two used paper books, one used a paid SaaS tool, and one had no system at all.

The solution

AGNT deployed individual venue agents for each cafe, then connected them via the A2A (agent-to-agent) protocol. When one cafe's agent detects a full house or a mismatch (e.g., customer wants dinner but the cafe only serves breakfast), it queries the other four agents for availability.

A unified booking interface lets customers see real-time availability across all five cafes from any single agent. The referring agent earns a small credit, incentivizing the network effect.

All five venues were onboarded in a single week using AGNT's batch venue intake prompt. Each agent was customized to the venue's brand voice, menu, and policies.

The results

20% of all bookings now come from cross-venue referrals — customers who would have been lost to competitors outside the network.

Combined booking volume across the five cafes increased 35% in the first 90 days.

Average booking value increased 15% because agents recommend add-ons (e.g., 'Add a sunset cocktail at Cafe B after your lunch at Cafe A').

The cluster model is now being replicated with restaurant groups in Seminyak and Ubud.

Instead of five cafes fighting over the same customers, we built a network where everyone wins. A full house at my place used to mean a lost customer — now it means a referral fee.
